Building Behavioral Systems That Last in a Tribal Nation
Supporting self-contained classrooms in a remote, rural district
Project
A rural school district in a tribal nation partnered with us to strengthen three self-contained EBD classrooms serving students with the most intensive behavioral needs in the district. The teachers and paraprofessionals in these classrooms were dedicated and hardworking, but were operating under Tier 1 licenses without specialized behavioral training and navigating complex, high-needs environments largely on their own.
Challenge
An initial program assessment revealed a set of interconnected, systems-level gaps rather than isolated behavior issues: no consistent curriculum, no formal reinforcement systems, limited and inconsistent data collection, high levels of significant student behavior, and inconsistent staff responses to that behavior across classrooms. The deeper challenge wasn't a lack of effort from staff. Rather, it was a lack of the structures and tools needed to support reluctant learners and reduce the downtime that often triggers behavioral incidents.
Solution
Rather than a one-time training, our BCBA-led approach centered on ongoing coaching and hands-on support designed to build staff confidence and competence. The goal was to shift the team from problem admirers to solution seekers, moving away from reactive responses to student behavior and toward proactive systems built with intention.
Work
Over the course of the engagement, we worked side-by-side with classroom staff to build:
- Core classroom rules that were clear, predictable, and consistent across all three classrooms
- A program-wide set of expectations to align practices between classrooms
- A reinforcement system that was both meaningful to students and practical for staff to sustain
- A resource library of tools, templates, and recorded trainings staff could reference long after the engagement ended
- A streamlined data collection system covering ABC data, frequency, and duration tracking to support real-time, evidence-based decisions
Support was delivered through a mix of group trainings, classroom observations, one-on-one teacher coaching, IEP/BIP reviews, and individual student problem-solving — reframing the central questions from "what's wrong with this student's behavior" to "what is the environment teaching the student, what skills are missing, and how do we build systems that promote success."
Impact
Staff moved from reacting to behavior to responding with purpose, using data instead of instinct to guide decisions. Prevention, reinforcement, and structure began replacing crisis management. As one staff member put it after a training session: "I just wish we had this before the school year started." By addressing staff experience alongside student behavior, the district built the foundation for stronger staff retention, reduced burnout, and self-contained classrooms equipped to solve problems in real time — a sustainable model designed to serve any student who walks through the door.
